A railway maintenance site keen to reduce the downtime of trains (TGV), reams renovation and repairable parts costs
Approach
Realization of a flash diagnosis of a TGV maintenance site and launching of a 4-project transformation plan:

After this first site, several other maintenance site deployed the same method
Numerous improvement actions have been carried out:
- A "product-logic" reorganization of the workshops
- Creation of an industrial method pole
- Redesign of the workstations
- Deployment of the tasks monitored by the operator
- Establishment of scheduling work cells
- Development of a measurement and unit performance management tool
- Conduct focused actions to improve the OEE on 3 production lines
- Development and coaching of all hierarchical levels from the foreman to the managing director
Results

Renovation time reduced from 122 days to 55 days of downtime.

Improvement of the REP (Repairable Equipment Parts) service rate, from 40% to more than 95%.

Increase in the objective crossing time for all locomotives from 78% to 91%.
