The challenge :
Relocate a part of the machine-tools fleet (~ 40 machines) in a two-week span to reorganize the workshop. Machines were arranged in homogeneous sections and had to be relocated regarding the workflow. The two weeks agreed corresponded to the period between Christmas and New Year, during the annual closure of the plant.
The relocation involved civil works, machines unwiring and wiring, adaptation of fluids and energies conducting, and therefore the synchronization of various providers and stakeholders. The maintenance department of the company played a crucial role in the project.
Approach :
Manage the relocation as a project and thus use the Critical Chain Project Management. This methodology was particulary adapted to th challenge and to the absorption of unpredictible events, such as a location to be reviewed and changed during the two-week period.
Results :
The initial schedule to complete the entire relocation was eight-week long. A first review allows to reduce the length to 5 weeks, but it is still not enough.
The tools used for this project allowed to identify the resources needed for its completion in 2 weeks. Finally the chosen scenario was a 2x4 -day relocation.
The actual duration of the relocation was 6 days, with machines running at restart.
