When applying the Theory Of Constraints it is often recommended to “choke the release” of materials. But organizations often have much too much Work In Progress (WIP) to begin with. What must you do before you can start using a TOC flow control solutions such as S-DBR or DBR?

Nearly all organizations need to go faster: they want shorter lead times and projects finished sooner. So how can they easily transition to a high-speed flow environment? Theoretically you could modify the parameters of your scheduling system to do this. But that is complicated, time consuming, dangerous and can be very disruptive. This is where the “2 for 1 rule” can be applied.

Lead times are directly correlated to the levels of Work In Progress. If we reduce WIP we reduce lead times. To reduce WIP we must ensure that more things exit the system than new things enter the system. The 2 for 1 rule states: “you are not allowed to launch a new thing into the system before you have finished 2 things”. Start finishing and stop starting!

  • How to choose the “things” controlled by the rule: work orders, projects, items, liters …

  • How to apply the “2 for 1 rule” in either production environments or project portfolios.

  • How to design the transition. Do I use "2 for 1" or should I do "3 for 2", or "4 for 3"?

  • How to update the ERP/scheduling I.T. system as flow accelerates.

  • How do I know when to stop using the rule!?

  • Our lessons learnt.

The presentation includes several examples from the authors 15 years’ experience of applying this rule in all types of industries both in production environments and project portfolios.

He is active in increasing the awareness of TOC worldwide. He presents at over a dozen events every year. Marris Consulting’s YouTube channel, with its +300 videos is a well-known TOC resource.

 

He started his TOC journey in 1986 when he joined Creative Output France and started working with Eli Goldratt. Philip Marris started his career as a production engineer in the steel industry. Later he was responsible for the manufacturing operations in large consulting firms of over 1,000 people. He founded Marris Consulting in 2005. He has over 30 years of experience in industry and in consulting. He is English and is bilingual and bi-cultural. He lives in Paris, France.
