Context

 

A national beverages distributor to professionals such as restaurants, coffee shops & hotels, is willing to organize and rationalize its resources to generate operational and financial gains.

 

Approach


Based on a diagnosis, previously realized, the implementation at national level consists in 5 improvement projects:

  •  Business organization (filing, BU, region, office),

  • Logistical optimization of warehouses and tours,

  • Offers of logistical services,

  • Tariff structure,

  •  Management of the activity of pressure pulling equipment.

Results

  • Creation of 25 business units and 6 regions optimized in terms of commercial, logistical and administrative resources (centralized accounting and HR management)

  • Installation of professional telesales platforms in support of sales forces

  • Setting up of a service offering tailored to each customer level

  • Redesign of daily deliveries rounds

  • Rationalization of products in stock at local and regional levels, and creation of a national platform for products with low turnover

  • Setting up of regional purveyors for key products (beer, ...)

  • Development of a national tariff system incorporating elements of logistics and complying with the law
