NuNet is a deep-tech company developing a decentralized Cloud Computing platform. Its goal is to enable anyone to share their GPUs for third-party use or, conversely, to leverage decentralized computing power for various applications: training Machine Learning and LLM algorithms, Decentralized Science (DeSci) projects, Cardano, etc. The developments are open-source, and all projects can be tracked.
Objectives
NuNet had already implemented Agile methods (Scrum and Kanban), which they were satisfied with. These methods enhance efficiency and strengthen collaboration among developers, who are spread across the globe. However, as projects became more complex and interdependencies increasingly critical, management decided to introduce Critical Chain Project Management (CCPM). The goal is twofold: to accelerate the achievement of key milestones while improving project visibility, both internally and externally (for investors and partners).
After several brief interviews and an assessment of current project management practices, we propose working on three key aspects:
Critical Chain Management should remain simple and user-friendly. The goal is not to create a perfectly detailed plan for all their "issues" (tasks in GitLab), but to identify the right activity groups and key interdependencies, allowing for the setting of meaningful priorities at the operational level.
Defining the appropriate work packages is therefore crucial.
Next, creating a Critical Chain plan, using suitable software, and training stakeholders are key steps.
In this context, the project manager and Scrum Master share roles and collaborate closely to provide teams with the information they need to progress under optimal conditions, without unnecessary bureaucracy.
In return, teams provide visibility into their progress, enabling tracking of deadlines and project delay risks via the fever chart.
